Help a NEWBIE with rigging!

Hi guys,

Can you help a newbie?
I have made an EXTREMELY basic model which I only intend to use for the purpose of learning how to rig a character with bones. I'm just trying to stick to the basics but I can't for the life of me figure out how on earth to fix my rig. The problem is that the model is not deforming correctly, or rather, it seems to be deforming 'softly' in some areas, and 'hard' in other areas. I think it's something to do with the envelopes of the bones, but hey, what do I know! I would appreciate it if someone could analyse the attached image and help me out!
