I would like to be able to apply this to any character, humanoid and non humanoid. anyone know how they did it in Incredibles?

normally i'd be thinking along the line of animating the crowd. However, this time i'm looking for a way to change the appearance of the character without it looking ugly. Changing proportions of the body and face without blowing up the rig. That sort of thing.

well depending on how diffrent the humanoid and non-humanoid characters are you may have an issue with using just one rig.
What i'd do is this;
Create basic humanoin rig, create a number of actions/ poses.
Apply rig to crowd characters and tweak the pre-animated actions and poses to make each one a little diffrent.
You could do the same for the non-humanoid characters too, if for example it's a four legged creatue create a basic four legged rig and then create actions and poses and do the same process.

P.s. i have no idea how they did it in the incredibles, perhaps they used crowd simulation on standard rigs, or perhaps they did this method of using a number of pre-animated actions and then hand tweaked them to make them seem diffrent.
