need help on shading a bird

I've been struggling to do that also. Im working on 7 cartoon style pigeons and havn't decided yet if I'd map them the "bug's life" way or if I simply go for instanced feathers.
I made several attempts and im still not pleased with any of the results.
This is for a 10 mns short animation.
